Step 6 — Renegotiate against your real profile
Once you know your zone mix, weight distribution, service mix, and surcharge exposure, you can negotiate on evidence rather than on a request. Carriers respond to a shipper who can describe their own profile accurately, and discount tiers set at last year's volume are worth revisiting annually.
Step 7 — Add capacity underneath, don't rip anything out
Only after the above does adding carriers make sense — and adding is not switching.
