Improve Shipping Visibility and Control Costs

Tracking numbers are not visibility. Knowing what an order costs to ship — by zone, by weight band, by service level, by surcharge — before the invoice lands is visibility, and it is the prerequisite for every parcel saving there is. Two things called visibility

Shipment visibility answers "where is my package." Carriers solved that, and it is largely a customer-service asset. Cost visibility answers "what did this order cost me, and why." That one is unsolved at most shippers, because the data required lives in two systems that were never joined: order data in the store or ERP, and charges on carrier invoices.

Every practical parcel saving traces back to cost visibility. Right-sizing a carton requires knowing which SKU is overbilled. Stopping expedited waste requires comparing purchase to promise. Recovering refunds requires measuring performance against commitment. Negotiating requires describing your own profile accurately. The measurement is not overhead — it is the mechanism.

The five metrics to own

  1. 1. Cost per order, segmented by zone

    Not a blended average. Segment by zone so geography is isolated from everything else. When this number moves, segmentation tells you immediately whether the cause was distance, weight, service, or billing — which is the difference between a diagnosis and a shrug.

  2. 2. Billed weight versus actual weight

    The gap between the two is your dimensional-weight exposure, and it is a packaging problem rather than a rate problem. Tracked per SKU, it ranks your catalog by overcharge and tells you exactly which cartons to change first. Domestic DIM weight is (L x W x H) / 139.

  3. 3. Surcharge share of invoice

    Base transportation versus accessorials, as a percentage, tracked monthly. A rising share means something changed — a carrier's delivery-area ZIP list, a peak schedule, address data quality, or your destination mix. You cannot dispute charges you have never separated out.

  4. 4. Service mix versus delivery promise

    For each order, what speed you promised the customer against what service you actually bought. Expedited service on standard-promise orders is the most common and fastest-to-fix waste in parcel, and it is invisible until these two fields sit side by side.

  5. 5. On-time performance by carrier and lane

    Carriers publish commitments; performance against them is yours to measure. This metric does double duty — it drives refund claims on guaranteed services inside the claim window, and it gives you evidence at renewal instead of an opinion.

Two different things get called visibility. Shipment visibility is where a package is right now, which carriers already provide. Cost visibility is knowing what each order costs to ship, broken down by zone, weight band, service level, and surcharge, before the invoice arrives. The second one is what controls spend, and it is the one most shippers do not have.

What's the single most useful shipping metric to track?

Cost per order, segmented by zone. A blended average hides everything that matters — it cannot tell you whether your cost went up because you shipped more, shipped farther, shipped faster, or got billed wrong. Segmenting by zone separates geography from the rest and usually explains the largest share of variance.

Do I need a TMS to get cost visibility?

No. A monthly report built from your order export and your carrier invoice data delivers most of the value. Software helps at scale, but the limiting factor for most shippers is that nobody has joined order data to invoice data at all — not the absence of a platform.

How does visibility reduce cost by itself?

It does not, directly — it makes the decisions possible. You cannot right-size a box you have not identified, cannot stop expedited service you cannot see, cannot dispute a surcharge you never isolated, and cannot negotiate a contract without describing your own profile. How often should this be reviewed?

Monthly for cost per order, service mix, and surcharge share — those move. Quarterly for packaging and carrier mix. Annually, at minimum, for the carrier agreement, plus whenever a general rate increase or surcharge schedule change is announced.
